So i think kanda is more or less the same with hatchobori, surrounded by office and lesser shoppping experience, and Kanda/akihabara will takes 30mins to shinjuku if by metro.
Guess i will go for shinjuku as my last 4 days in tokyo will be more on shopping (mostly cosmetic stuff, heard ikebukuro has more cosmetic retail) and cherry blossom sightseeing.
lol but that will leave me with lesser hotel choice, seriously not much accomodation choice in shinjuku <500myr as its around weekend. Shibuya is even more expensive.

If the 3 of you are always going to be moving around together, then a SIM card shared via hotspot would be more economical.

It really depends on your needs vs budget. I will prefer each of us has our own SIM, can go on our way, no need to worry if someone gets lost.
I'll be using Docomo while my friend will use Softbank, so we will have coverage all the time.

Osaka and Kyoto are two quite different cities...so it depends on what your itinerary is really? What do you want to do?

For my itinerary is 5 nights in Osaka, 7 for Kyoto. Osaka for USJ, food and shopping. Kyoto for visiting the old city, gardens, temples, shrines and enjoying the serene and beautiful sceneries.

Did a little reading, Kyoto is just 1 hour from Osaka, I guess there is no need for me to stay in Kyoto, can just do day trip to Kyoto.

Can. I stayed before in Kobe and daily trip to Nara, Kyoto and Osaka. Free accommodation because friend was working in Kobe.

This round I stayed in Osaka and Kyoto separately because we are visiting Kyushu in between.

Take the rapid service train just 30 mins from osaka station to kyoto station. I also stay in osaka only then take train to tokyo for 2 days in row.

provided u can find an accommodation cheap enough in osaka that it make sense in doing day trip to kyoto(the 2 way train ride fee)
and u also need to stomach the 1 hour each way train ride
which mean u need to wake up 1 hour every day so u can have sufficient travel time and 1 hour for back
and if u stayed in namba area, there are no direct train to kyoto..need to transit
