From what you say I think you are more of the "unplanned traveller" type, if there is such a word.  Another way to do it is to take a local train from Tokyo to Kyoto and stop by along the way. However this needs a lot of planning on the transport and hotel as you need to know all the train connections but you will find surprises along the way. I did that during my younger years during winter and it was really fun

Remembering back I actually stayed a night in Otaru - Dormy Inn which is just opposite the train station. The hotel offer free hot udon, that might also be the reason I left early.
