So maybe when in hollow form, the zanpakutou merge with their body

if we recall back ichigo's transformation...

1. normal konpaku -> 2. chain of fate being cut -> 3. hollow transformation -> 4. survived from being a real hollow -> 5. vizard power

the most important part here is #3 and #4

but ichigo's situation and kensei's situation was different.

something to be think of.... because kensei's already a shinigami... and why the stab he took cause him hollow transformation instead of just being dead? don't other shinigami just dead when killed?

I think maybe Kensei and Mashiro are strong enough, so instead of dying, they become hollow. Hmm, if we check back event frm b4:
- when the mysterious guy try something on the normal resident, they just vanish
- when they try on normal shinigami, most probably they become non-humanoid hollow that was destroyed by Kensei & co
and on recent chapter
- when they try on high-rank shinigami, they turn to the humanoid hollow form (like Kensei and Mashiro)

Mashiro doesn't look so hollow to me. She's more like herself with that hollow mask only, just like current vizards.

Surely this is Aizen's doing, just like on Kaien, only that Kaien is a fail experiment. Later Uruhara save all of them, let them keep their inner hollow and all of them got exiled from SS

i was hoping they turned into vaizards on their on will. not forced to, after being stabbed or something (i hope at least some will be able to choose).
